How to measure AI quality in your company: metrics that actually matter

Don't measure the number of messages. Measure whether customers find answers faster, whether the issue gets resolved, and how much support costs.
It is easy to sum up an AI deployment with the number of conversations or responses. It is harder to answer whether the customer resolved their issue faster, whether the team has less work, and whether the answer was correct.
In short:
- Measure the task, not the model.
- Separate answer quality from business impact.
- Build a fixed test set before deployment.
Start with the task, not the model
"Improve the AI" is not a metric. "Cut the time to find an answer by 30%" or "reduce escalations by 20%" are metrics you can design for and measure.
First write down what is supposed to improve, then choose the indicators. Otherwise you measure activity instead of outcomes.
Product metrics
| Metric | What it shows | How to measure it |
|---|---|---|
| Task success | Whether the customer achieved their goal | Completed forms, purchases, resolved issues |
| Time to answer | How long it takes to find information | Median and 90th percentile |
| Escalations | How often a human is needed | Share of conversations handed off to the team |
| Cost per interaction | How much one query costs | Model, infrastructure and team labor costs |
| Follow-up questions | Whether the answer was sufficient | Number of clarifying questions |
Answer quality metrics
Beyond the business side, you need to assess the answer itself. Three dimensions work well here: relevance, completeness and faithfulness to sources.
- Relevance — does the answer solve the question.
- Completeness — does it leave out an important condition.
- Faithfulness — does it add facts that are not in the sources.
Format matters too: does the answer have the required structure, and can it be processed automatically.
Eval set: a fixed test suite
Before deployment, collect 50–100 real questions and cases. Define expected answers or evaluation criteria for them. Run the same set after every change to the model, prompt or data.
The eval set should include typical cases, hard cases and cases that try to break the rules. Otherwise you optimize for easy questions.

Monitoring after deployment
- Collect anonymous logs of questions, decisions and escalations.
- Add quick feedback: "Did this answer help?"
- Review failed cases every week.
- Compare cost and time per query against the baseline.
- Set a threshold at which you disable the feature or roll back to the previous version.
What not to measure
Message count, token count and "engagement" can rise even as quality falls. Don't use them as your main evidence of success.
