Local models or frontier models? How to match AI to the task

Not every task needs the largest model. How to split tasks, calculate costs and protect data when choosing between local and frontier models.

Choosing a model rarely comes down to one question: “which one is best?”. In practice, it is about cost, quality, response time and whether data can leave the company.

In short:

  • A local model wins on privacy and predictable cost.
  • Frontier wins on quality in difficult, open-ended tasks.
  • Most often the best setup is hybrid: local where it is enough, frontier where it is needed.

Three questions before you choose

  1. What data goes into the model, and can it leave the organization?
  2. What error is acceptable, and who will catch it?
  3. What cost per query and what response time are still reasonable?

Only after answering these is it worth comparing models. Otherwise you are comparing benchmarks, not your own process.

When to choose a local model

  • The data is confidential or subject to regulation.
  • The task is repetitive and well defined.
  • Fixed infrastructure cost and independence from a vendor matter.
  • You can maintain the GPU, updates and monitoring.

When to choose frontier

  • The task requires understanding complex context and unusual instructions.
  • Answer quality directly affects revenue or a decision.
  • You do not want to maintain your own GPU infrastructure.
  • You need a fast start and frequent model changes.

Hybrid in practice

Many deployments work well in a two-tier setup. A smaller local model handles classification, extraction and simple answers. Frontier is switched on only when the local model is not confident or the task requires deeper reasoning.

How to decide

  1. Collect 50–100 real tasks from the process.
  2. Define the success criterion: correctness, time, cost or security.
  3. Test two models on the same set.
  4. Calculate the total cost, not just the token price.
  5. Design routing and the ability to switch models.
